Most service menus fall apart in the same spot: the mechanic quotes 45 minutes for a "tune-up," the job takes 90 because the customer showed up with a seized seatpost and a rear derailleur hanger bent halfway to the spokes, and now the whole afternoon slides. Multiply that across four bays and you've got a shop that's technically busy and financially flat.

The fix isn't a better estimate. It's building a real three-tier menu where each cycle service level has fixed labor minutes, a locked parts-and-consumables list, and pricing that's mathematically tied to your labor rate — not to what you charged last summer or what the shop down the road posts on a chalkboard.

This is the tactical version. Templates you can copy, minute estimates you can defend, and the booking rules that keep the tiers from collapsing into each other.

Start with the tiers, not the jobs

Almost everyone builds the menu around bikes — "road tune," "MTB tune," "e-bike tune" — instead of around scope of work. That's how you end up with 14 menu items nobody can price consistently.

  1. Express — fast, high-throughput, no disassembly beyond quick-release parts. Adjustments, safety checks, quick fixes. Designed to move through a bay in under an hour.
  2. Standard — the workhorse. Real adjustment work, cable/fluid attention, moderate cleaning. This is where 60% of your service revenue should live.
  3. Premium — teardown-level. Bearings, full bleeds, complete drivetrain replacement, detailing. Booked ahead, blocked as a half-day.

The tier defines the depth of intervention. The job defines what you're working on. Once you separate those two ideas, pricing gets clean fast — a Standard brake bleed and a Standard wheel true share the same margin logic even though they're completely different tasks.

One pattern worth noticing: shops that only offer two tiers (basic and full) leave a lot of money behind. The customer who wants "a little more than basic but I don't need the works" has nowhere to go, so they pick basic and you undercharge, or they walk. The middle tier captures that person — and in most shops, that's the majority of customers.

The pricing math: labor rate + markup, nothing else

Every price on the menu is built from two inputs:

  1. Your shop labor rate (what one bay-hour of mechanic time needs to bill to cover wages, overhead, and target margin).
  2. Your parts/consumables markup on the specific items in that tier.

Price = (labor minutes ÷ 60 × labor rate) + (parts cost × markup).

That's it. If your labor rate is $75/hour and a Standard tune eats 55 minutes of bench time, that's roughly $69 of labor before parts. Add consumables at cost-plus and you land the price. When your rate changes — and it will, wages don't sit still — every price recalculates automatically because it's a formula, not a fixed number you have to remember to update. If you haven't set a defensible labor rate yet, that's the first thing to nail down, and it ties directly into how you plan wages and staffing through the year in your 6-month rolling cash-flow plan.

One important distinction: use bench minutes, not elapsed minutes. Bench minutes are hands-on-the-bike time. A bleed that needs 10 minutes of settling time isn't 10 minutes of labor — the mechanic starts the next job during that window. Price on elapsed time and you'll overquote and lose bookings. Ignore settling entirely and you'll overbook the bay. Track both, price on bench, schedule on elapsed.

Below are templates for the four jobs that make up the bulk of most service boards. Minute estimates are bench minutes for a competent mechanic on a bike in average condition. Adjust to your team's actual pace after a couple weeks of tracking — don't trust these blindly. Trust your own numbers once you have them.

What matters here isn't the specific numbers. Once every job has a locked scope per tier, your mechanics stop negotiating with themselves at the bench. "Standard tune" means the same 11 tasks every time, whether it's Tuesday morning or the Saturday rush. Scope creep is where labor margin quietly bleeds out, and a fixed template is the tourniquet.

Booking and blocking rules that keep tiers from collapsing

A menu with no scheduling discipline is just a price list. The tiers only hold if you block time honestly.

  1. Express jobs get slotted into gaps and same-day walk-ins. Block them at elapsed time plus a 10-minute buffer. Two to three per hour per mechanic is realistic.
  2. Standard jobs get a defined bay block — round up to the nearest 30 minutes of elapsed time. Never promise same-day unless the board is genuinely light.
  3. Premium jobs are booked ahead, always. Block them as a half-day and require the bike drop off the night before or first thing. These are the jobs that blow up when you try to squeeze them in.

Two rules that save more Saturdays than anything else:

  1. The upgrade gate. If a mechanic opens an Express job and finds it needs Standard-level work, the job stops. The service writer calls the customer for approval before the extra time gets spent. No silent upgrades — that's how a 30-minute slot eats 75 minutes and derails everything behind it.
  2. The Premium buffer. Every Premium booking carries an automatic 20% time buffer because teardowns reveal surprises. A "routine" lower-leg service turns into a bushing replacement more often than anyone wants. Build the buffer in or the whole day pays for it.

Call the customer for approval before extra time is spent when an Express job needs Standard-level work.

If bay allocation across multiple mechanics is your real bottleneck, the tier system feeds directly into dispatch — you can staff Express-heavy days differently than Premium-heavy ones, which is worth planning against your team's skill mix. That's a deeper topic than fits here, but your people and talent operating system is where the skills-matrix side of it lives.

POS tags: the part everyone skips and later regrets

If your menu items aren't tagged consistently in the POS, you can't measure anything. You'll know you did a lot of service but you won't know which tier actually makes money.

Build a tag structure that reads like a code. A simple convention:

  1. SVC-TUNE-EXP, SVC-TUNE-STD, SVC-TUNE-PRM
  2. SVC-BLEED-EXP, SVC-BLEED-STD, SVC-BLEED-PRM
  3. SVC-TRUE-EXP … and so on.

Then attach every consumable and part to the ticket under its own line. The tune template pulls its cable set, its degreaser, its lube — each logged. This does two things: reordering becomes predictable because consumption is now visible, and you can compute actual margin per tier instead of guessing.

Shops that skip granular tagging tend to discover months later that their Express tier has been losing money on labor while Premium carries the whole department. By then they've run 200 of them at the wrong price. Consistent tags catch that in week three instead. It's also the same discipline that makes shrink and count discrepancies findable — when every consumable is tied to a ticket, unexplained gaps stand out fast, which is the backbone of any real shrink investigation.

A simple KPI dashboard: throughput and conversion

You only need a handful of numbers to run this well. Don't build a 30-metric dashboard nobody reads. Track these weekly:

  1. Jobs completed per mechanic per day, split by tier
  2. Average bench minutes actual vs. estimated (the "estimate drift" number)
  3. Bay utilization — booked bay-hours ÷ available bay-hours

Conversion metrics

  1. Tier mix (% Express / Standard / Premium) — you want Standard as the fat middle
  2. Upgrade rate — how often Express or Standard bookings get approved up a tier
  3. Average revenue per service ticket

The single most useful number is estimate drift. If your Standard tunes consistently run 70 bench minutes against a 55-minute estimate, either your template is under-scoped or your price is wrong — and you fix it by adjusting the template, not by getting frustrated with the mechanic. Drift over about 15% on any tier means that template needs a rebuild.

Tier mix is the second number worth watching closely. A healthy board runs something like 30% Express, 50% Standard, 20% Premium. If you're sitting at 70% Express, you're a fast-turn shop with thin margins and you probably need to sharpen how the service writer presents the middle tier. If you're drowning in Premium with no Express flow, walk-ins are leaking to competitors.

A quick real-world scenario

A two-bay shop doing 30–35 service tickets a week had a single "tune-up" at $89 and an "overhaul" at $250 with nothing in between. Mechanics quoted times off feel, and roughly a third of tune-ups quietly turned into 90-minute jobs with no price change. Saturdays regularly ran an hour behind by noon.

They rebuilt around three tiers using templates close to the ones above. Over the next couple of months:

  1. Tier mix settled around 35% Express, 45% Standard, 20% Premium
  2. Average service ticket climbed from roughly $95 to somewhere around $120–130, mostly because the middle tier caught people who'd been under-served by the old "basic" option
  3. Estimate drift on Standard dropped to single digits once scope was locked
  4. The upgrade gate cut silent scope creep — mechanics called for approval instead of eating the time

Revenue per bay-hour improved noticeably, and the Saturday backlog mostly disappeared because Premium jobs were booked ahead and blocked honestly instead of being jammed into two-hour slots they never actually fit.

Nothing exotic happened. They just stopped letting the menu lie about how long the work takes and what it's worth.

When this makes sense — and when it doesn't

Do this if you're running two or more bays, you can't reliably predict how a Saturday will flow, or you've noticed the same job priced differently depending on who wrote it up. The three-tier structure is built for exactly that kind of inconsistency.

Hold off if you're a solo mechanic doing under 15 tickets a week. At that volume, maintaining three templates per job creates overhead that outweighs the benefit — a solid two-tier menu (Basic / Full) with honest time blocks does the job. Add the middle tier when volume forces the issue.

Skip it entirely if you're going to build the templates and never track estimate drift. A locked scope with no measurement just calcifies your bad estimates in place. The templates are the starting hypothesis; the weekly numbers are what make them right over time.
